What it measures

What Hogan Development Survey is actually testing

The HDS covers eleven derailers grouped into three clusters — moving away from people (volatile, sceptical, cautious, reserved, leisurely), moving against people (bold, mischievous, colourful, imaginative) and moving toward people (diligent, dutiful). Each is a strength overused: the same conscientiousness that makes you reliable becomes the diligence score that reads as micromanagement.

Short self-descriptive statements answered on a four-point agreement scale. No forced-choice pairs.
Scoring
Scores are reported as percentiles per scale, with risk zones. A high score is a flag, not a fail.
Reverse items
Every scale carries a reverse-keyed item, so answering by pattern rather than content shows up.
Use
Almost always used developmentally alongside the HPI, and increasingly in leadership selection.

Trying to score zero on everything. A flat, risk-free HDS profile reads as either a non-answer or a lack of self-awareness, and the reverse-keyed items make a uniformly denying pattern visible. The productive preparation is knowing which two or three scales are genuinely yours and being able to talk about how you manage them.

What are the 11 Hogan derailers?

Excitable (volatile), Sceptical, Cautious, Reserved and Leisurely make up the moving-away cluster. Bold, Mischievous, Colourful and Imaginative make up moving-against. Diligent and Dutiful make up moving-toward. Each is reported as a percentile with a risk zone.

Can you fail the Hogan HDS?

It is not a pass or fail instrument, and a high score on a scale is a flag rather than a disqualification. What does read badly is a completely flat profile: it suggests either a non-answer or limited self-awareness, and the reverse-keyed items make uniformly denying response patterns visible.

How should I prepare for the HDS?

Not by trying to score low on everything. Find out which two or three scales are genuinely elevated for you and prepare to talk about how you notice and manage them. That is the conversation an assessor actually wants, and it is the one an honest profile sets up.
